My VDB (?) has a nice crop but so far they are all hard with no sign of ripening other than color.

Mine look identical to yours hard red eye etc. Give them a month

Leaves are in really bad shape for some reason.

I bought mine from a nursery in mandeville louisiana... leaves looked good when bought it but i dont think they were sun ready. They all mostly burnt off so i pulled all figs off except two and the tree is allready making new leaves after 4 days. I put it in sun / shade. I should gave left a few more figs but wanted leaves to grow quick. I did this to one of ny golden celeste that caught rust from all the rain. I pulled every last leaf off. Its fully leafed out in 3 weeks. Figs are very strong with good growing roots. Hope this helps
